Token StrategistForesight Leader
I help government agencies and regulated companies get a handle on tokens. I find where they are exposed, I make the compliance work around them faster, and I keep the people I work with ahead of rules that keep changing.

● What I do
I secure and streamline
the token era.
Tokens run through almost everything now. The systems a government office relies on, the workflows a compliance team has to approve, the audit trail a regulator can demand at any time. Most organizations were never set up for this, and the gap shows. I help them close it. I make token use clear, I lock down where it is exposed, and I rebuild the slow parts of compliance so they hold up under audit and stop getting in the way.
Treat tokens as a real attack surface.
Tokens carry access and identity. I look for where they leak, where they are trusted too easily, and where a regulator would push back.
Make compliance move at the pace of the work.
I replace manual compliance work with workflows that move at the speed the organization actually needs and still pass an audit.
Never be the last to know.
I track the rules and the research as they change, so the people I work with hear about what is coming before it lands on them.
● The problem
Teams adopted AI
faster than they can run it.
Tokens are the unit AI runs on. They set what it costs, and they decide whether the output can stand up to an audit later. Most teams shipped AI well before they had a handle on either. That gap is where I work.
The AI bill no one can explain
Spend is climbing faster than anyone forecast. Ask which feature or which agent is actually driving it and most teams cannot answer. The number goes up and no one owns it.
Most of that spend is waste
The same context gets re-sent every turn. Cacheable prefixes get billed at full price. Frontier models run jobs a cheaper one could have handled. A large share of the bill buys nothing.
Regulated work still done by hand
Compliance dossiers still get stitched together by hand across twenty scattered documents. That is slow and expensive, and one missed citation can sink an approval.
AI you cannot audit
Regulators are starting to ask what a model was given and what it produced. Most AI pipelines keep no trail that survives the question.
● The vision
I work on where this is
going, not just where it is.
My day to day sits in real systems, but I spend a lot of time looking further out. I study the token world as it takes shape. How these units move, how to secure them, how to make them efficient, and what a regulator will ask for a year from now. I would rather catch the problem before it lands than clean it up after.
The teams that treat tokens as something to secure and manage will lead. The ones that treat them as a mystery line on the invoice will fall behind.
● How the efficiency works
A spent token is not gone. Pull the right lever and the same work costs a fraction. Five of them do most of the job.
- 01CachingRepeated prefixes billed once, reused at a fraction.
- 02RoutingRoutine work to cheap models; frontier only when needed.
- 03Tool trimmingStop reshipping unused tool and MCP definitions.
- 04Context hygieneDo not re-send the whole context each turn.
- 05Output disciplineStop paying output rates for boilerplate.
Sean Lee / Innovacore● About
I do not just advise on this.
I build it.
I am Sean Lee, founder of Innovacore, LLC. I work where tokens, security, and regulation meet, and I back what I say with software that runs in production.
An opinion you have not shipped is just an opinion. Under Innovacore I have built platforms for cost and efficiency, regulated document compliance, secure real money systems, and mobile. Different problems, same throughline. Understand the unit, secure it, and earn trust with work that survives scrutiny.
● Work together
Tell me what you
are dealing with.
Maybe you run a government team. Maybe you run a regulated business. Maybe you just want to get ahead of where tokens are taking all of us. Either way, start here. I read every message myself.
